When Goss Press Repair Makes Financial Sense—and Two Cases Where It Doesn't

I've been managing purchasing for a commercial printing operation since 2021. That means I'm the person who gets called when a press goes down at 2 a.m., when the parts vendor says "next week," and when finance wants to know why the maintenance budget ran out in October.   1. What does your print volume data look like for the last six quarters? Not your forecast. Actual numbers. Flat or growing press volumes point toward repair. A consistent decline of 25% or more is a sign that your press is becoming a cost center.
  2. What are your five most profitable jobs? If none of them involve the press, then the press isn't the asset keeping your business alive—something else is.
  3. What maintenance is already on the schedule for the next twelve months? If you're looking at $40,000 in deferred repairs, that's different from a one-time $6,000 fix. The decision framework shifts when the repair bill approaches the resale value.
  4. What are customers asking for that you currently can't deliver? If it's wide-format work and someone asks at least once a month, that's a revenue signal you should take seriously.

There's one more thing I wish someone had told me in 2021. The equipment decision isn't about what your press meant to the shop in the past. It's about what the next three years of work look like. I've watched shops make the heroic call—invest everything in keeping a legacy press alive, buy enormous parts inventories, avoid necessary pivots—and three years later, the auctioneer sells it at a fraction of what they put in.

I don't have a formula. But I've learned that if you know your numbers, know your real margins, and are honest about where the revenue is coming from, the equipment decision gets a lot clearer. Repair the thing that pays your bills. Reconfigure the thing that supports your future. And don't buy a 3D printer just because it's interesting.
