I’m a senior field service engineer for Goss press installations. I’ve handled more than 300 rush orders in 15 years, including same-day turnarounds for newspaper and commercial print clients. When a deadline is about to blow up, I’m usually the person on the other end of the phone. This article is a straight comparison between emergency Goss press repair and scheduled Goss printing press maintenance. Not the brochure version. The version I give a shop manager at 11 PM.

Let’s get one thing out of the way: I’m not going to tell you to never call for a repair. Sometimes you need one. But I want you to understand exactly what you’re buying in each case, and why the cheap route often isn’t the cheap route.

What We’re Comparing and Why

Emergency repair means something has already broken. The press is down, production stopped, and the client is calling every hour asking for status. Planned maintenance means the press is running, and you’re investing time and money to keep it that way. We’re comparing them on four dimensions: cost, downtime, risk, and transparency.

That last one matters more than people think. I’ve learned to ask “what’s NOT included” before “what’s the price.” A repair quote that lists every fee upfront is more trustworthy than a maintenance contract that hides exclusions until the invoice arrives.

Dimension 1: Cost — The Final Invoice Doesn’t Lie

Emergency repair looks cheaper if you only look at the initial call-out fee. A single swap can cost less than a year of maintenance visits. But in my experience, emergency repairs are rarely a single swap.

When I quote an emergency repair, I have to include:

  • Call-out and after-hours labor, which is typically 30-50% higher than scheduled work
  • Expedited freight for parts, which can turn a $200 bearing into a $900 bearing
  • Second-order damage that wasn’t visible during the first inspection

Last quarter alone, we processed 47 rush jobs with 95% on-time delivery. The problem is the 5% that don’t make it can wipe out the average savings. I remember a client who tried to avoid a $1,200 preventive service call. The next week, a worn cylinder bearing took out the gear train. The repair ended up being $14,000 and the press was down for 11 days.

Bottom line: maintenance wins on cost almost every time—unless you have a press that’s already failing at 2 AM. Then repair is the only honest answer.

Dimension 2: Downtime — Hours, Not Estimates

Planned maintenance can be scheduled around production. We do them on Saturday mornings, holiday shutdowns, or during a quiet night shift. An emergency repair happens exactly when it happens, which is usually the worst possible time.

In March 2024, a client called at 4 PM needing a fix that had to be done by 6 AM the next morning. Normal turnaround for the part was three days. We had a rebuild shop nearby, paid $800 extra in rush fees on top of the $2,400 base cost, and had the press running by 5:30 AM. That client avoided a $50,000 penalty clause. They still switched to a preventive maintenance program afterward, because the same failure was caught early the next time.

But here’s the surprise: emergency repair can sometimes get you to production faster than maintenance—if you can throw enough resources at it. The point isn’t that maintenance is always faster in absolute terms. It’s that maintenance is reliably scheduled, while repair is a gamble with a time bomb.

Dimension 3: Risk — The Second-Order Damage

The biggest danger with a press failure isn’t the first broken part. It’s what that broken part does to everything else before the press stops.

I’ve seen a $300 wear sleeve fail and take out the bearings, the shaft, and the neighboring angle bracket. What should have been a one-part replacement became a full reconditioning job. That’s the hidden cost of running a machine until it breaks.

When you wait for a failure, you’re also losing the chance to inspect the area around the worn part. A maintenance inspection would have caught the loose bolts and the cracked lubricator fitting next to that sleeve. The repair crew replaces what’s broken and leaves, and then the next part fails a month later.

If you want a rule: never let a repair end without a quick maintenance check of the same zone. Otherwise you’re just delaying the next emergency.

Dimension 4: Transparency — What the Quote Doesn’t Say

This is where I get opinionated. In this industry, some vendors quote a low repair price and then add “emergency parts surcharge,” “after-hours logistics fee,” and “environmental handling” on the final invoice. I’ve seen clients pay 40% more than the written quote, with no advance warning.

It doesn’t need to be that way. Per FTC guidelines (ftc.gov), advertising and sales claims have to be truthful and substantiated. If a vendor’s quote says “all inclusive,” it should mean all inclusive. I’ve built part of my career on itemizing repair estimates so the client knows exactly what each number is. I’ve seen the fallout from surprise invoices, and it makes you distrust everything afterward.

This is also why I’m a fan of clear maintenance contracts. A good maintenance program states what’s covered, what’s excluded, and what happens if a repair is needed mid-cycle. A contract that hides exclusions isn’t a contract. It’s a trap.

The Quick-Fix Trap: Know Your Tools

One thing I keep telling shop managers: know the difference between a production tool, a prototype tool, and a substitute that’s about to become a story. A hand held inkjet printer is a legitimate tool for carton marking when your inline addressing system is down. We’ve used one to keep a mailing job moving. But it’s a patch, not a repair. You still need to fix the system that failed.

Similarly, a 3D printer stepper motor can be perfect for testing a custom bracket or sensor mount. I’ve seen a shop use one for a non-critical guard, and it worked. But a stepper motor is not a replacement for a Goss press drive motor. The torque curves, the cooling requirements, and the certification paths are different. When a drive motor fails, you need a real repair part, not an experiment.

That’s a different machine, different firmware, different supplier. Don’t let a side experiment delay the urgent call to a qualified press service provider.

So, What Should You Choose?

Here’s my scenario-based advice:

If the press is running, and you’ve skipped maintenance for more than six months: schedule a full maintenance inspection first. Even if it costs money, do it before something breaks. The inspection will likely find multiple small issues that are cheap to fix now and expensive to ignore.

If the press is down and a deadline is at risk: skip the dithering and call a repair specialist with parts availability. Your only job is to get the press running safely. After it’s running, schedule a maintenance follow-up to inspect the surrounding area.

If the repair quote feels too good to be true: ask the vendor to itemize labor, parts, freight, and any possible surcharges. If they won’t, that’s a warning sign. Put another way, a transparent repair quote is worth paying a little more for.

Planned maintenance isn’t a way to avoid all repairs. It’s a way to choose when a repair happens, what it costs, and how much damage it causes. Emergency repair will always exist, but it should be a rare exception—not your standard operating procedure.

I don’t have hard data on industry-wide downtime costs, but based on 15 years and 300+ rush calls, my sense is that every dollar spent on preventive maintenance saves at least three dollars in avoided emergency repairs. And that’s before you count the stress, the reschedules, and the client relationship.

So, pick your cost: a scheduled maintenance visit, or an emergency repair with surprise extras. One gives you a clear invoice and a running press. The other gives you a story.
