Mistakes I'd rather you avoid
When I took over purchasing in 2020, I didn't expect the job to be mostly about printing. But printing is the business where I work: we're a regional newspaper printer, we run a Goss urbanite press for contract and in-house newspaper runs, and we have the usual collection of office printers across three buildings. Since 2023, we've also had an Ender 3D printer in the maintenance corner that nobody told me to buy but everybody expects me to manage.
I handle roughly $160,000 in annual spend across a dozen vendors, and I report to both operations and finance. If you're the person who buys press parts in the morning and troubleshoots the shared printer after lunch, this checklist is for you. It's six steps, in the order I use them, plus a few mistakes I've made so you can avoid the expensive version.
Step 1: Map every device before you buy anything
You can't manage what you haven't counted. My first month on the job, I found a spare parts cabinet with about $4,000 worth of components for equipment that had been sold off years earlier. Nobody had a record of what was in the building.
Make the list in three categories:
- Revenue-producing equipment: the Goss printing press itself, including the folder, splicers, and auxiliary systems. Ours is four units with a jaw folder.
- Office and business equipment: an HP Smart Tank printer for high-volume monochrome, a couple of cartridge-based units, and a laser copier we lease and regret slightly less each quarter.
- Support and prototype equipment: the Ender 3D printer, which has paid for itself in brackets and jigs the maintenance crew would otherwise machine or order.
For each device, record age, service contact, and consumables. What I mean by “record” is one shared file the whole team updates, not a spreadsheet on your own desktop. Clean it out every six months—you'll be surprised how fast the list goes stale.
Step 2: Fix printer spooling problems before you call anyone
The most frustrating part of printer troubleshooting is that it's the same issue over and over. The “printer doesn't work” ticket arrives, and the cause is a stuck queue, not hardware. You'd think clearing a queued document would be common knowledge by now, but people would rather raise a ticket than touch the spooler.
Printer spooling is the system that holds your document until the printer is ready for it. When something gets stuck, every new job waits behind it. The fix is quick, in this order:
Cancel the stuck documents in the print queue. Then restart the Print Spooler service—run services.msc, find Print Spooler, and choose Restart. If the queue still won't clear, stop the service and delete the stale files in C:\Windows\System32\spool\PRINTERS. Then, before you suspect hardware, verify that the driver matches the printer model. Old drivers are a major cause of spooling hangs.
Why does this matter? Because a two-minute restart beats a $180 service call. After the third time I got called to the same printer, I taped a one-page cheat sheet next to it. It cut the tickets by maybe 40%, though I wish I had tracked the actual number. What I can say anecdotally is that it worked.
Step 3: Buy office printers on cost per page, not sticker price
People think a cheaper printer costs less. Actually, the sticker price is just the entrance fee. The real cost shows up in ink, parts, and the time people waste fighting the thing.
In our 2024 vendor consolidation project, I cut office printer vendors from four to two. The change that mattered most was switching high-volume workstations to an HP Smart Tank printer. The up-front price was a few hundred dollars more, but the per-page ink cost fell to a fraction of what we paid with cartridge-based printers. Processing 60-80 orders a year, our payback was around ten months.
What I mean by “total cost” isn't just ink. It's cartridges arriving late, the half-hour when the receptionist can't print the production hand-off sheet, the IT ticket when an old driver decides the paper tray is empty. All of that adds up faster than the difference between good and cheap ink. At least, that's been my experience in our size of operation—about 140 people. A larger plant with a dedicated service crew may have a higher tolerance for chaos than I do.
Step 4: Learn how to use an Ender 3D printer (or train the person who will)
The Ender in our maintenance corner was someone's idea of a quick tool. Quick it is not. It is, however, useful once you respect the setup. Here's how to use an Ender 3D printer without wasting the first month like I did:
- Level the bed first. A sheet of printer paper should slide under the nozzle with slight drag at all four corners.
- Set the right temperatures for the material. We run PLA at 200°C on the nozzle and 60°C on the bed.
- Watch the first layer. If it won't stick, clean the bed with isopropyl alcohol and check the z-offset.
- Run the test prints from the included SD card. They're tuned to the machine and catch most setup mistakes before you print anything real.
The honest part: I burned two rolls of filament getting this down. The reassuring part: the bracket we printed for a press sensor housing would have cost $80 plus shipping. That one part paid for all the failed filament and then some.
Step 5: Compare in-house and outside printing with the same math
Working at a newspaper printer, people assume I can get them a deal on printed material. Sometimes yes—but only for work that fits the Goss printing press. Our Urbanite runs on rolls of newsprint. It's the wrong machine for 500 business cards or a short flyer run. For those, we buy outside, and I use the same total-cost math I'd use for any purchase.
The trick is comparing quotes on total cost, not unit price. Public pricing from January 2025 gives a rough baseline:
- Business cards (500, 14pt cardstock, double-sided, standard 5-7 days): $20-35 at the budget tier, $35-60 mid-range, $60-120 premium. Shipping not included.
- Flyers (1,000, 8.5×11, 100lb gloss text, single-sided): $80-150 at online printers, $150-300 at local shops.
- Setup fees: $15-50 per color for offset plates, usually $0-25 for digital, plus $25-75 if you want a custom Pantone color.
This baseline matters because the lowest quoted price isn't the lowest total cost. I once got a beautiful unit price from a new vendor, and then the invoice included $90 in “color matching” that brought the total above the local shop. Now I read every line before I commit. Also, consolidating our outside print orders with one online shop saved our accounting team roughly six hours a month in invoice matching. If someone promises next-day turnaround, I expect a 50-100% premium over standard, based on fee structures posted by major online printers in 2025.
Step 6: Build a parts and service calendar for the Goss press
The biggest line in my budget isn't ink or flyers. It's parts and service for the Goss urbanite press. That machine is older than most of our staff, and it's the reason the lights stay on.
What I've learned, partly by paying for it:
- Maintain a list of high-wear part numbers: blankets, rollers, gears, and anything with a long lead time.
- Check lead times before you order. Some Goss parts are stocked and ship quickly; others come from a scheduled production slot. Order before the season starts—for us, that means before election season, when newspaper volume jumps.
- Verify compatibility yourself. Third-party parts can look identical and still be wrong. A “direct fit” roller sleeve I ordered once wasn't, and the vendor couldn't produce a proper invoice either. Finance rejected the expense, and I ate $2,400 out of the department budget. Now I verify invoicing capability and fitment before placing the order.
- If you're planning a press reconfiguration—adding a folder, moving units, relocating the line—talk to the manufacturer, in our case Goss, before buying anything. I don't have hard data on how many Urbanite presses have been reconfigured in our region recently, but my sense is it happens more than people admit, and the ones that go smoothly involve the OEM's compatibility review.
What you're really buying with a service contract isn't speed. It's certainty. With a newspaper deadline, knowing a part or a technician will be here Tuesday is worth more than a cheaper quote that says “estimated” delivery. That's a lesson I don't need to learn twice.
Mistakes I'd rather you avoid
A few things that cost me time or money, so you can skip them:
- Not writing down the spooler fix. The steps in Step 2 belong on paper and on the wall, not in the admin's memory.
- Ignoring the 3D printer because it looks like a toy. It isn't. It's a real tool with real setup requirements. Take the time, or assign it to someone who enjoys tinkering.
- Judging a print quote by the per-unit price. The last line on the invoice is what matters. Watch for setup, shipping, and color-matching line items.
- Waiting for the press to break before buying parts. The spare on the shelf costs a fraction of the air freight and overtime we'd pay to recover from downtime.
That's the checklist: six steps, no fluff, and the only thing I'm selling is the idea that an informed buyer makes better decisions.
